RE: [MARKETING] [EXTERNAL] staffing across multiple facilities
Back in the day when I was a manager over case management we had a “first come first serve” policy that blew up when people started putting in holiday vacations a year in advance. As such we had to modify our policy considerably. I don’t have a copy of the policy any more, but essentially we broke down the year into three segments. One for Jan – April, May – Aug, and Sep – Dec. Requests could be submitted during a window for each of these periods. For example, a October 31st deadline for the Jan – April time frame with staff notified by November 15th if leave was approved or denied. Anything submitted on time was considered. Anything submitted late was considered on a case by case basis but staff knew that approval was very unlikely.
Consideration was not based on seniority but rather who had time off the year before. Especially for the major holidays. Staffing was also considered and all areas had to be covered. I kept requests in folders for each time period and would then notify staff when leave was approved or denied. I also kept all old schedules on spreadsheets so I could quickly see who had what time off the previous years.
When presented to staff it was overwhelmingly approved and by taking seniority off the table was actually the most fair way to do it for everyone.
